Chimney Leadwork in the Three Counties: A Homeowner's Complete Guide
Most chimney leaks aren't the chimney — they're the leadwork around it. Here's how it fails, what proper repair looks like, and how to spot a bodge.
Why the Three Counties chimney is its own special problem
In our 20+ years on roofs across Herefordshire, Gloucestershire and Worcestershire, the chimney is the single most common source of a leak that homeowners *didn't* see coming. The roof itself looks fine from the ground. The slates are sitting flat, the ridge is tight, the gutters are clear. And yet there's a damp patch creeping down the chimney breast in the back bedroom, or a brown ring spreading across the ceiling rose in the lounge.
Nine times out of ten, the culprit isn't the chimney *stack* — it's the leadwork around it. Specifically, the flashings, soakers and back gutter where the brickwork meets the roof covering. And the reason it's so common round here is the local building stock: Victorian and Edwardian terraces in Hereford, Worcester and Gloucester; period stone cottages in the villages around Ledbury, Ross-on-Wye and Newent; 1930s semis on the edges of Malvern and Tewkesbury. Almost all of them have a substantial brick or stone chimney passing through a pitched roof — and almost all of them are now 80 to 150 years old, with original lead that's been worked, re-worked and patched by every passing trade since the war.
This guide is the one we wish every homeowner had read before they rang us in a panic on the first wet weekend in October. It covers what's actually up there, how it fails, what good repair looks like, what bad repair looks like (so you can spot a chancer), and how to get another 60+ years out of your chimney without ripping it down.
What's actually around your chimney
Strip back the moss and the muck and there are five distinct components doing the waterproofing around a typical Three Counties chimney:
- Front apron — a single piece of lead dressed up the front (downslope) face of the stack and out onto the roof tiles or slates. This is the bit that takes the brunt of the weather running down the roof.
- Side step flashings — a series of small lead pieces ("steps") that follow the line of the brick courses up each side of the stack, lapping over soakers tucked under each slate. On a tiled roof you'll often see one-piece soakers-and-cover instead.
- Back gutter — the most failure-prone part of the whole assembly. A lead tray behind the stack (the uphill side) that catches everything running down the roof above and channels it sideways out onto the slates. On a wide stack with a steep roof above it, this thing handles a *lot* of water.
- Cover flashing / chase — the top edge of the lead is tucked into a chase (a horizontal slot) cut into the mortar joint, wedged with lead clips, and pointed up with a flexible sealant or, ideally, fresh sand-and-cement with a lead-friendly additive.
- Stack itself — the brickwork or stonework, its mortar joints, the flaunching at the top (the sloped mortar bed the pots sit in), and the pots and cowls.
You need *all five* working together. Replace four perfectly and skimp on the fifth and you've still got a leak.
How chimneys actually fail in the Three Counties
We see the same handful of failure modes again and again. Knowing them helps you describe the problem accurately when you ring a roofer, and helps you sanity-check the diagnosis you get.
1. Failed pointing on the stack
Lime mortar that's been exposed to 100+ winters of westerly rain blowing in off the Welsh hills eventually gives up. Once the joints recede more than about 10mm, water sits in them, freezes, and pops the face off the bricks. Now you've got porous brickwork *and* a route straight through the stack into the chimney breast. Damp shows up internally as a soft, spreading patch — often metres below the actual fault.
2. Cracked or eroded flaunching
The flaunching is the sloped mortar around the base of the pots. It's exposed to everything — sun, frost, the lot — and on a lot of Three Counties chimneys it's the original 1920s mix. When it cracks, water gets down between the pot and the stack and into the flue. If you've got a redundant flue (capped, but not ventilated), it has nowhere to dry out, and you'll get a damp patch on the breast inside.
3. Back gutter blocked or split
This is the killer. The back gutter is hidden — you can't see it from the ground and you usually can't see it from a normal roof inspection without standing on the stack itself. Leaves and moss collect in it, water dams up, and either overflows the upstand and runs down behind the lead, or sits long enough to corrode a pinhole through. By the time you see a damp patch in the bedroom ceiling, the gutter's often been failing for two or three seasons.
4. Lifted or "tingled" cover flashings
Old lead expands and contracts every day with the sun. If the chase has eroded or the original pointing has fallen out, the top edge of the lead lifts in the wind. We see a lot of stacks where someone's tried to fix this with a smear of black mastic ("tingling" it down). It works for a winter. Then the mastic perishes, traps water *behind* it, and the leak comes back worse.
5. The wrong lead code
This is the one that separates a proper roofer from a bodger. Lead is graded by thickness — Code 3 through Code 8. For chimney work in the UK, the Lead Sheet Training Academy and every reputable manual specify:
- Code 4 minimum for soakers
- Code 5 minimum for step flashings, aprons and back gutters on average-sized stacks
- Code 6 for larger aprons and exposed back gutters
We turn up to jobs where someone has done a whole stack in Code 3 because it was cheaper and easier to dress. It'll last about five years before it splits along the fold lines from thermal fatigue.
What proper chimney leadwork looks like
If you're paying for chimney repairs, here's what you should expect to see when the job's done. Take photos before the scaffold comes down — a good roofer will *offer* them.
- Lead is sized correctly. Single-piece aprons no longer than 1.5m (anything longer must be in two pieces with a welted joint, or it *will* split). Step flashings cut from Code 5, dressed properly into each brick course.
- Back gutter has a proper upstand and tilt. Minimum 150mm upstand against the stack, falling sideways out onto a sound section of roof, with the lead lapped *over* the slates below — never tucked under and relying on sealant.
- Chase is freshly cut and re-pointed. Old chase raked out, fresh chase cut where needed, lead wedges every 450mm, pointed in with a 3:1 sand:lime or sand:cement-with-plasticiser mix. No silicone. No mastic strips. Patination oil applied to stop the lead "weeping" white streaks down the slates.
- Flaunching renewed if needed. If the existing flaunching is cracked or the pots are loose, it gets hacked off and re-bedded — not skimmed over.
- Pointing made good. Any open joints on the stack itself raked out 15-20mm and re-pointed to match the existing mortar.
Repairs vs full rebuild — when is each the right call?
Most chimneys we look at do not need rebuilding. A full rebuild — taking the stack down to roof level and rebuilding it in matching brick or stone — costs five figures with scaffolding, and is genuinely needed only when:
- The brickwork is leaning more than about 1 in 50 (you can see it from the garden)
- More than ~30% of the brick faces have spalled away
- The internal flues are so badly perished that smoke or fumes are passing through the brickwork
- A structural survey has flagged it as a falling hazard
Everything else — and we mean 90% of the chimneys we see — is fixable with re-leading, re-pointing and re-flaunching at a fraction of the cost. If a roofer's first answer is "it'll need rebuilding", get a second opinion before you sign anything. We've talked plenty of homeowners in Hereford, Worcester and Ledbury out of rebuilds they were quoted for and never needed.
The seasonal angle — when to get it looked at
The Three Counties has a particular weather pattern that hammers chimneys: prevailing wet south-westerlies from October through February, then sharp frost-thaw cycles in March. The damage gets done in winter, but the *signs* — damp patches, salt staining, soft plaster — usually show up in the spring once heating goes off and the breast starts to dry out.
The right time to look at a chimney is therefore late spring through early autumn. You want repairs done in dry weather (lead needs to be dressed warm, mortar needs to cure), and you want the work finished and tested before the autumn rains arrive. If you're reading this in October with water coming through your ceiling, that's still fine — but expect a temporary fix (a properly fitted lead tingle or a flashband over the worst joint) to hold you to spring, then proper repair when the weather breaks.
If your chimney's overdue a look, the related job is usually a wider roof repair — the slates around the stack are often the next thing to go, since they've been taking the splash-back from failed flashings for years.
Common bodges to watch out for
You'll see all of these on Three Counties roofs. None of them are a proper fix.
- Black bitumen smeared everywhere. "Flashband" tape, mastic, roofing felt cement — all of it traps moisture, makes future proper repair harder, and signals a roofer who couldn't or wouldn't do it right.
- Cement fillets instead of lead. A triangular sausage of cement where the stack meets the roof. It cracks within a season as the building moves. Used to be standard in the 1950s. Should never be installed today.
- Silicone in the chase. Silicone can't be painted over, doesn't bond well to old brickwork, and turns yellow and brittle in UV. It's a five-year fix, max.
- New lead dressed straight over the old. Doubles the weight, hides the actual failure point, and the new lead splits at the fold because it can't sit flat.
If anyone quotes you for any of the above, walk away.
The takeaway
A properly leaded chimney, with sound pointing and renewed flaunching, will go 60-80 years without serious attention — easily the lifetime of the rest of the roof. The work isn't cheap (proper leadwork is a skilled trade and lead itself isn't getting any less expensive), but it's a fraction of the cost of letting it fail and dealing with the internal damage. If you've got a damp patch on a chimney breast, don't paint over it — ring someone who works in lead, get a proper inspection, and get it sorted before next winter.
